A framework for assessing which creative work is most exposed to AI displacement and which is most insulated — and for making strategic decisions about service focus and positioning.

Tier 1 — Production and Execution (most exposed)
Work: Creating assets to a defined specification. Resizing, templating, producing variations.
AI exposure: High. AI tools can execute defined specifications effectively.
Strategy: Price at premium, automate, or redirect toward AI-assisted workflows.
Tier 2 — Creative Production (moderate exposure)
Work: Developing visual solutions from a brief — concepting, designing, delivering polished work.
AI exposure: Moderate. AI reduces time required but expertise and judgment still required.
Strategy: Use AI to increase capacity. Maintain human judgment on quality and strategy.
Tier 3 — Creative Strategy and Direction (lowest exposure)
Work: Defining creative approach, leading brand direction, making strategic judgments.
AI exposure: Low. Requires strategic business understanding and experienced judgment.
Strategy: Position explicitly toward Tier 3. Justify rates on outcomes, not production hours.Example

Tier 1 (40% of current work): Social media post production, template adaptation, asset resizing.
Decision: Introduce AI-assisted workflow, increase volume capacity. Price per project not per hour.
Tier 2 (45% of current work): Brand identity design, campaign concepting, marketing collateral.
Decision: Use AI for concepting phase (faster iteration), maintain human direction and execution. Increase rates by articulating strategic value.
Tier 3 (15% of current work): Brand strategy, creative direction for campaigns, visual identity audits.
Decision: Actively develop and market. This work should be 40% of revenue within 18 months.
